How to Automate Onboarding and Offboarding in Microsoft 365

Every new hire and every departure creates the same set of IT tasks. When a technician handles them by hand, steps get missed, and access lingers long after it should. If you automate onboarding and offboarding in Microsoft 365, those tasks happen the same way every time, on schedule.

Why manual account changes go wrong

In my years on a help desk, the most common onboarding ticket arrived the afternoon before someone’s first day. The technician rushed, copied permissions from a coworker, and moved on. As a result, the new hire inherited access they never needed.

Offboarding has the opposite problem. HR tells a manager, the manager forgets to tell IT, and the account stays active for weeks. That is a security gap, and it is also a licensing cost you keep paying.

So the goal is not speed alone. Instead, the goal is consistency that does not depend on who is working that day.

Start with a single source of truth

Automation needs a trigger. The best trigger is your HR or payroll system, because it already knows hire dates, departments, and termination dates.

If your HR platform can feed Microsoft Entra ID directly, use that connection. If it cannot, a structured request form works too. However, the form must be the only way to request an account, or people will route around it.

Also, clean up your data first. Job titles, departments, and managers need to be accurate, because automation will faithfully copy whatever errors you have.

Next, agree on timing with HR. Decide how many days before a start date the account should exist, and when it should activate.

Similarly, decide whether access ends at the close of the last day or at a set hour. Written rules keep IT from guessing, and they give HR a clear process to follow.

Use groups to drive access

The biggest shift is moving from per-user permissions to group-based access. Instead of assigning licenses, Teams, and SharePoint sites one at a time, you assign them to groups.

Dynamic groups

Dynamic groups in Entra ID add and remove members based on attributes like department or job title. For example, everyone with “Accounting” as their department joins the accounting group automatically. Dynamic membership requires an Entra ID P1 license, which is included in Microsoft 365 Business Premium.

Group-based licensing

Next, attach Microsoft 365 licenses to those groups. When someone joins the group, they get the right license. When they leave it, the license returns to the pool.

Tools that automate onboarding in Microsoft 365

You have several options, and the right one depends on your licensing and complexity.

  • Lifecycle Workflows: Microsoft’s built-in joiner, mover, and leaver automation in Entra. It requires a Microsoft Entra ID Governance or Entra Suite license.
  • Power Automate: Good for approval steps, notifications, and connecting to other business apps.
  • PowerShell and Microsoft Graph: Flexible and powerful, but someone has to maintain the scripts.
  • Your MSP’s automation platform: Useful when onboarding touches systems outside Microsoft 365, like a phone system or line-of-business app.

Where to automate onboarding first

You do not need to automate everything at once. In fact, trying to do so usually stalls the project. Instead, start with the tasks that happen every time and rarely change.

Good first candidates include account creation, license assignment, standard group membership, and the welcome email with first-day instructions. Next, add shared mailbox access and Teams channels by department.

After that, look at tasks outside Microsoft 365. For example, a phone extension, a building badge, or an account in your accounting system. These often need a ticket or an approval step rather than full automation.

Also, consider the new hire’s first sign-in. Microsoft Entra supports a Temporary Access Pass, a time-limited passcode that lets a new user sign in and register MFA without anyone emailing a password.

Designing the offboarding sequence

Offboarding needs more care than onboarding, because mistakes can lock you out of data you need. Build the sequence in the right order:

  1. Disable sign-in and revoke active sessions at the exact departure time.
  2. Reset the password and remove MFA methods.
  3. Remove the user from groups, which pulls licenses and app access.
  4. Convert the mailbox to a shared mailbox or set forwarding, based on policy.
  5. Transfer OneDrive ownership to the manager for a set review period.
  6. Wipe or retire company data on mobile devices.
  7. Log every step, so you can prove when access ended.

For involuntary departures, add a manual trigger that runs the first two steps immediately. You should not wait for a scheduled job when someone is walking out the door.

Handling movers and exceptions

Role changes are the forgotten middle. When someone moves from sales to operations, they often keep both sets of access. Therefore, your automation should remove old group memberships when the department changes, not just add new ones.

Exceptions will still happen. A contractor needs access to one site, or an executive needs a shared mailbox. Keep those exceptions in a documented list, and review it every quarter.

Finally, test before you trust. Run each workflow against a test account, then check every result by hand. Once you automate onboarding and offboarding, a single wrong rule can affect dozens of people, so review the logs weekly for the first few months.
